You’ve said it more than once: “I need you to own this.”
Yet you’re still the one carrying it.
And you’re not alone.
Every executive wants the people around them to take more ownership. And almost every executive is frustrated it isn’t happening the way they want.
Here’s the thing.
They’re not refusing to own it.
The issue is that the conditions for ownership aren’t in place yet.
Ownership isn’t something you can ask for harder.
You can’t hand it over in a single sentence or will it into being with higher expectations. It’s something you set up. And setting it up is your job, not your report’s.
The six conditions for ownership
There are six conditions that have to be in place for someone to take real ownership of something.
When one is missing, ownership stalls, no matter how capable the person or how clear the ask.
Clarity. They know what ownership and success look like, in concrete terms.
Authority. They have the decision rights to act without routing it back to you.
Context. They have enough information to exercise good judgment.
Capacity. They have the room to own this well, not just absorb it on top of everything else.
Confidence. They’re ready to exercise bigger judgment, and they know you’re behind them when they do.
Trust. There’s enough trust, in both directions, for ownership to move.
It’s a setup problem, not a people problem
Most of the time, the source of frustration isn’t a people problem. It’s a setup problem. You’re holding out for a level of ownership you haven’t fully set the conditions for.
So before the next hard conversation about why someone isn’t stepping up, run the six.
Find the one that’s missing. That’s the one to build. And building it will move ownership further than any amount of added pressure.
Sometimes it’s more than one.
A new hire might be short on context and confidence at once.
A seasoned leader might have every condition but authority, and that single gap is enough to keep the work landing back on you.
Especially with your Integrator
This holds for every direct report. It matters most in the partnership between a Visionary and their Integrator.
You want your Integrator to own the operation. To make the call without checking. To carry what you hand off and not hand it back.
That only happens when all six are in place.
Clarity on what winning looks like.
The authority to decide.
The context that lives in your head and never got transferred.
The capacity that isn’t already spoken for.
The confidence that you won’t swoop in the moment it gets hard.
The trust that lets you let go.
When ownership isn’t moving in that partnership, one of the six is missing. And usually, you’re the one who can supply it.
The real question
The people around you may be readier to own than you think. The question is whether you’ve built the conditions for them to prove it.
Get the six in place and ownership moves on its own. That’s the work.
When you’re ready to build those conditions into your partnership, let’s talk. It’s the heart of what we do inside our coaching and Accelerator programs, where a Visionary and their Integrator put all six in place with purpose.
Reply and tell me which of the six is the gap in your partnership right now.
