Last issue we started with Priorities, the what of scale. This issue is the how. How decisions get made, and how work moves across the business.

Two components of the scaffolding carry that load: Decision Rules and the Operating Model. One routes decisions to the right level. The other routes work across the right functions.

Between them, they carry almost everything that happens in a day, and they are the two most common places a Visionary gets pulled back into daily grind.


Decision Rules

Decision Rules govern how decisions move.

Your part of this one is specific, and it is yours alone. You define which decisions are significant enough to reach you (escalation thresholds), and what you need visibility into in order to lead (visibility thresholds).

The result: what rises up to me, what I need to see and what runs without me.

Setting these thresholds takes judgment only the Visionary has, because you are the one who knows which calls are load-bearing for where the business is going and which ones only feel that way. You’re also the only one who knows what you truly need to know.

The Integrator builds from there.

They take your thresholds and turn them into real decision rights, who owns which call, at what level, within what guardrails. Then they operate inside those rights and buffer you from everything beneath the line, so the decisions that reach you are the ones that need you.

When this holds, decisions land at the level where the work is. Your team moves without waiting on you, because they know what is theirs to decide. You see what matters and stay clear of what doesn’t.

When it is missing, every decision routes up by default, because up is the only rule anyone trusts. You become the resolution point for the entire company, and the company moves as fast as you can clear your queue.

This is why so many of you feel trapped inside your business and frustrated that things are not moving faster.


Operating Model

The Operating Model governs how work moves.

Decisions are one kind of motion. Work crossing between functions is the other, and it is where scaling businesses can lose whole weeks without noticing.

Sales commits something delivery never sized. Two teams build the same thing without knowing. A hand-off drops because no one owned the space between the two teams involved.

Your part here is the Definition of Success. What the organization is built to produce, and what standard it needs to meet. That is the what and the how-high, and it stays with you.

The Integrator owns how the functions work together to produce those results. The rhythm, the cadence, the hand-offs, the interfaces between teams, the places where one function’s output becomes another’s input. The connective structure that keeps the parts moving as one.

When this holds, work flows across the business cleanly. Functions move in sync, hand-offs are clean and the boundaries between teams are more like bridges than barriers.

When it is missing, everything is a meeting. The org runs on heroics and calendar invites, and it runs slow.


How your organization moves

Together, these two components of the scaffolding determine how your organization moves.

Decision Rules route decisions to the right level. The Operating Model routes work across the right functions. One handles the vertical, one handles the horizontal, and together they carry the day.

With these scaffolding components in place, the business moves at the speed of the whole team, not just the speed of you.

This is the productive tension between you and your Integrator earning its keep.
