It looks like peak efficiency, every minute spoken for.
But it’s the opposite.
A week with no slack has no room to absorb a single surprise, and that’s the most fragile a system can be.
One thing runs long. A client call goes sideways, the school nurse calls, a real opportunity shows up with no warning. There’s no room to absorb it, so it knocks over everything stacked behind it, and the whole day cascades.
That’s a margin problem.
Margin isn’t indulgence
In any complex system, the ability to absorb a surge, a surprise or a failure depends on slack. Some unused capacity, held on purpose. Run the system at 100% and it has nothing left to give the moment something varies from the plan.
And something always varies from the plan.
A highway at 100% capacity isn’t peak throughput. It’s a traffic jam. The road moves the most cars when it’s deliberately kept below full.
Operations research has known this for decades. It’s why serious project plans build in buffers on purpose, to protect the delivery date from the variation no one can predict. Pull the buffer out and the first surprise blows the deadline.
There’s a word for this kind of spaciousness inside our lives: Yutori. Room inside the system, by design. It’s the idea Yutori Method is named for, because margin is what lets a Visionary leader stay reliable and ready, present and expansive, at the same time.
What we’re talking about today is operational Yutori: space inside the system.
Margin does two jobs
A strong Integrator builds for both of them.
The first is protection.
Picture a Chief Integrator designing the delivery workflow for a growing ops team. Everyone wants it scheduled tight, every person booked to the hour, because tight looks efficient.
The Integrator builds in a deliberate buffer instead, a day of slack between the hand-off and the deadline. It looks like waste right up until the moment a key vendor misses. The buffer absorbs the hit. The client never sees it. What would have been a blown deadline and a late-night scramble is a non-event, because the Chief Integrator built the room to absorb it before anyone knew it was needed.
The second is opportunity.
Picture an EA who guards the white space on the CEO’s calendar and holds the line on it even when the day is begging to be filled. Then the CEO runs into someone at a conference, the kind of encounter that doesn’t reschedule. Because the afternoon isn’t packed, they can take the long coffee, follow the conversation where it goes and build the relationship in real time.
That one unplanned hour becomes one of the biggest deals of the year and it only happened because the space was there to say yes.
Why the Visionary can’t hold the line alone
Here’s the part you feel in your gut. Empty space looks like waste. Your instinct is to fill it, because you can see an opportunity for every open hour on the calendar.
The Integrator knows the empty space is the opportunity. Protecting it is the strategy.
That’s the productive tension doing its job. You bring the drive to push the system to its edges. Your Integrator creates the margin that keeps it reliable, and protects the margin that keeps it ready for the thing you could never have scheduled.
They do it in both directions at once. Margin for you, so your time and attention aren’t spent the instant they’re freed. Margin inside the system, so a single surprise doesn’t cascade through the whole team.
